Nobody promotes you into leadership because you're good at telling somebody their job is gone. Or telling an ambitious team member, “You're not ready for promotion.” And then there's the conversation that you keep postponing. Your top producer. Hits the number, undermines colleagues, dismisses feedback, makes everyone else work around them. You tell yourself, “Can't afford to lose them.” But what is keeping them costing you? Every exception teaches the team what you actually tolerate. These moments need different conversations. A headcount reduction needs clarity, dignity, and preparation. A promotion conversation needs specific evidence and a clear path to readiness. And the high performer who damages the team? Name the behavior. Explain its impact. Set the standard and the consequences. Then follow through. Before you call someone difficult, get specific about what they're doing. Most of us were trained to sell. Few of us were trained to do this. That's why we built Management OS: to help leaders prepare for the hard conversations, coach with clarity, and follow through. What conversation are you putting off?
